fix(web_chat): project a detached sub-agent's late completion - #8463
A detached sub-agent's subagent_completed (and subagent_awaiting_user) now reaches the web socket when it arrives after the parent turn's runner stopped reading progress. Before this, the "Delegated to … · Working" card never settled.
Once a web-chat turn's runner has finished, the progress tap keeps running for detached children and hands their events to LateSubagentSink (web_chat/turn_host_progress.rs). The sink forwarded only SubagentFailed and returned silently for everything else, so every late completion was dropped with no log.
Both repros in #8451 hit that sink, by two routes:
Run 2 (thread thread-69193abe): the children are async and finish after the parent turn ended. For example, sub-ed45eb87's parent sent chat_done at 22:49:30, its bridge exited at 22:49:32, and the child completed at 22:49:58. The only late event that reached the socket was a subagent_failed ([web-channel] late subagent_failed, 22:53:39).
Run 1 (thread thread-491b0517): the parent turn was still live when sub-d84b63bd completed (19:13:09), but the completion sat behind a backlog of the child's deltas. The host stopped waiting after PROGRESS_DRAIN_TIMEOUT ("progress did not drain within 3s; delivering anyway", 19:13:16). The runner then closes its 32-slot channel and drains only what is buffered, so the tap's next send fails and the completion takes the late path. No dropping output after terminal was logged: the completion never reached a Surface.
Surface::project's zero-event path, the earlier suspect, isn't involved.
Solution
LateSubagentSink::publish is async now and forwards completed, failed and awaiting-user events (the ones that settle a card), mapped by the same progress_map::subagent_event the live turn uses. It projects each through a fresh Surface that it closes right after. TinyChannels' BeginWebTurn creates an independent projector per handle, and its sub-agent projection is stateless per event.
The sink carries the turn's Config for that Surface.
Late deltas are still discarded, by design. After the runner stops reading, only card-settling events are published. Turn-scoped output such as subagent_text_delta that is still queued behind a drain timeout is dropped, as before.
a_completion_queued_behind_a_full_runner_channel_is_still_published (new) models run 1's route: a full one-slot runner channel is closed and drained at turn end, and the queued completion is still published as subagent_completed with skill_id, success and subagent.output.
a_late_subagent_failure_is_published_after_the_runner_is_gone covers the dropped-receiver route and now goes through the module projection.
Both are gated on channels + modules, like the other module-projected tests.

Impact
Desktop/web chat: delegated sub-agent cards settle when the child finishes, including after the parent replied. The completion carries the child's output and detached spend.
One extra TinyChannels projection turn per late card-settling event. No API, config or migration change.
N/A: pnpm --filter openhuman-app format:check. No frontend change.
N/A: pnpm typecheck. No frontend change.
Focused tests (lane module env installed):
web_chat::turn_host:: 7/7 and web_chat:: 312/312 pass.
Red check: with only the late SubagentCompleted arm removed, a_completion_queued_behind_a_full_runner_channel_is_still_published fails by timeout ("the late completion is published").
Intended behavior change: late subagent_completed / subagent_awaiting_user events are published after the parent turn's runner is gone, and late subagent_failed now carries the module's full projection.
User-visible effect: "Delegated to … · Working" cards settle when the sub-agent finishes.
Parity Contract
Legacy behavior preserved: live-turn projection is unchanged, and late non-settling events are still dropped.
Guard/fallback/dispatch parity checks: late events use the same progress_map::subagent_event mapper and the same TinyChannels projection as live ones.

Bug Fixes
Late subagent completion, failure, and waiting-for-user updates are now published through the progress stream, including when the runner has closed, so turn status and results remain visible.
Unsupported late event types continue to be ignored. Late subagent updates are published without sequence numbers, while other progress events retain their existing behavior.
A detached sub-agent usually finishes after its parent turn has replied.
The progress tap keeps running past the runner for exactly that case, but
LateSubagentSink forwarded only SubagentFailed and dropped everything else
without a log, so subagent_completed never reached the socket and the
"Delegated to ... Working" card never settled (tinyhumansai#8451).
Forward completed, failed and awaiting-user events, and project each through
a projection turn of its own, so the module still owns the wire form,
including the child's output and spend that a detached completion carries.
At turn end the runner closes its full progress channel and drains only
what is buffered; a completion queued behind that backlog takes the late
path. Exercise that route instead of a dropped receiver.

What changed
Late sub-agent card-settling events now publish after the parent turn's runner is gone, projected through a fresh short-lived module-owned TinyChannels Surface turn. `LateSubagentSink` gains a `config` field, its `publish` becomes async, and the tap awaits it at both call sites. The sink forwards `SubagentCompleted`, `SubagentFailed`, and `SubagentAwaitingUser` via `progress_map::subagent_event`, discarding the rest. Two tests in the sibling `turn_host_tests.rs` pin the dropped-receiver route and the full-queue route, both feature-gated on `channels` + `modules`.
Features
Modified — LateSubagentSink::publish forwards completed, failed, and awaiting-user events through the module projection: A detached child's completion or awaiting-user event arriving after the parent turn's runner stopped reading now reaches the web stream instead of being silently dropped, so the 'Delegated to ... Working' card settles. Each such event is projected through a fresh Surface that is closed immediately after. (crates/openhuman-core/src/web_chat/turn_host_progress.rspub(super) struct LateSubagentSink {)
Added — LateSubagentSink carries the turn's Config for the projection Surface: Supplies the already-loaded turn config needed to construct the per-event Surface that owns the wire form; the sink is constructed with `config: (*config).clone()` in the turn host and `crate::config::Config::default()` in tests. (crates/openhuman-core/src/web_chat/turn_host.rsimpl WebHost {, crates/openhuman-core/src/web_chat/turn_host_progress.rspub(super) struct LateSubagentSink {)
Modified — Progress tap awaits the now-async late sink at both call sites: The two publish points in the tap loop (the pre-dispatch late path and the post-dispatch late path) await `late.publish(...)`, keeping ordering consistent with the async projection work. (crates/openhuman-core/src/web_chat/turn_host_progress.rspub(super) fn tap_progress()
Added — Test for a completion queued behind a full runner channel: Pins run 1's route: a one-slot runner channel is filled by TurnStarted, then closed and drained at turn end, and the queued SubagentCompleted is still published as `subagent_completed` with ids, `skill_id`, `success`, and `subagent.output`, so a regression to the old drop-the-completion behavior would fail it. (crates/openhuman-core/src/web_chat/turn_host_tests.rsasync fn a_late_subagent_failure_is_published_after_the_runner_is_gone() {, crates/openhuman-core/src/web_chat/turn_host_tests.rsasync fn a_dropped_runner_stops_the_tap() {)
Tests
unit — Covers the dropped-receiver route: a detached sub-agent failing after its parent turn has finished still settles its card under the turn's ids, now going through the module projection.: Updated rather than new; now feature-gated on `channels` + `modules` and constructs the sink with a default config. The late-event sink maps subagent completion, failure, and awaiting-user events to progress output. It publishes mapped output through an unsequenced, turn-addressed Surface. Both late-event paths await publication. Tests cover late failure and completion events.
Surfaces default to sequenced output. The new unsequenced option clears sequence numbers from projected events.

The sink receives the resolved turn configuration. It maps supported late subagent events to progress output and publishes that output with the turn IDs. Both late-event paths await publication. Feature-gated tests cover late failure and completion events.

Assert spend on the late completion event.
LateSubagentSink::publish maps completion usage into the emitted event. Reachable detached completion producers provide Some(outcome.usage), but this test provides usage: None. The test therefore cannot detect spend loss on the late path. The mapper test does not cover the sink or socket projection.

A late event's projection turn gets a fresh module handle whose seq restarts
at 1, below the turn's own; the TUI (and any client tracking the highest seq
per request) drops it. Publish late projections unsequenced, as the late
failure was before.

The tap runs in a spawned task, so the test could close the runner channel
before TurnStarted reached it and exercise the plain runner-gone path. Wait
until the one-slot buffer holds an item, so the completion is the event
queued behind it.
Wait for tap_progress to consume the completion before closing runner_rx.
The test can close runner_rx before tap_progress receives SubagentCompleted. It then covers publication after a closed receiver, not publication after the completion blocks behind a full runner channel. Wait for agent_tx.capacity() to return to its full capacity after sending the completion, then close and drain runner_rx. Keep the existing event and payload assertions after that synchronization.
