- Around line 21-22: Update run_git_command and get_commits so
subprocess.CalledProcessError from either git log call is propagated with Git’s
stderr instead of converted to None or zero commits. Ensure main stops before
writing the changelog and reports failure whenever commit collection fails.
- Line 98: Update the changelog file I/O around existing_content and the
corresponding write_text call to explicitly pass encoding="utf-8" to both
read_text() and write_text(), ensuring operations do not depend on the OS
locale.
- Line 101: Update the changelog generation flow around new_content so repeated
runs with the same tag and HEAD detect the existing generated commit section and
avoid prepending a duplicate, replacing the existing section when regeneration
is needed while preserving other changelog content.
- Around line 27-28: Update the tag validation around run_git_command and
rev-parse to resolve refs/tags/<tag> rather than the arbitrary tag input, and
require the resolved reference to be a commit before returning success. Preserve
the existing failure behavior so invalid or non-tag references are rejected
before collecting commits.
- Around line 87-91: Update the commit classification flow around get_commits so
ordinary unmarked cherry-picks are not treated as new commits. Either implement
a reliable alternative classification method, or explicitly require cherry-picks
to use -x and enforce that requirement in the release workflow; preserve
accurate cherry-picked and new_commits categories.
- Line 35: Update the changelog commit collection flow around the git log
arguments to detect shallow repositories and require complete history before
generating release notes. Ensure the supplied tag is validated against an
unshallowed repository, and fail clearly rather than allowing git log to produce
an incomplete range; do not rely on a plain fetch to deepen the checkout.

Stop when a Git log command fails.
run_git_command converts every Git error into None. get_commits then treats that error as zero commits. If either git log call fails, main writes an incomplete section and reports success. Propagate the error, including Git’s stderr, and do not write the changelog after a collection failure.

Reject incomplete history before generating release notes.
In a shallow checkout, Git can stop its history walk at the shallow boundary while git log succeeds. If the supplied tag is available but lies beyond that boundary, this range omits commits and the script writes incomplete release notes. Detect a shallow repository and require complete history before collecting commits. (git-scm.com)
Based on learnings, a plain fetch does not reliably make a shallow checkout complete.

@coderabbitai Why not just detect that the tag, whatever it is, is present in the commit history?

@mulkieran A reachability check is more precise than the current git rev-parse check:
git merge-base --is-ancestor "${tag}^{commit}" HEADThis checks whether the tagged commit is an ancestor of HEAD, not merely whether the tag resolves.
For linear history, that is sufficient. A shallow boundary before the tag does not affect the requested range. My recommendation to require a fully unshallowed repository was too broad.
With merges, there is one limitation: Git can reach the tag through one parent while another parent’s history ends at a shallow boundary. The ancestry check can then succeed even though tag..HEAD is incomplete. To cover that case, also reject shallow boundaries within the requested range.

Prevent a repeated run from duplicating the section.
With the same tag and HEAD, a second invocation prepends the same commit section again. The changelog then contains duplicate release entries. Detect an existing generated section or replace it when regenerating the section.

@coderabbitai How does it look now? |

One important issue remains: Git failures still look like empty commit lists. In The history-range concern also remains unchecked. The current validation only resolves the input reference. Your proposed ancestry check would handle linear history. If shallow merge histories must be supported, the requested range also needs a shallow-boundary check. Requiring a fully unshallowed repository is not necessary in every case. The withdrawn concerns remain withdrawn: accepting non-tag references is fine, and marker-based classification fits your This assessment is based on source inspection and the reported CI results.
