What changed

  • SDLC.md now holds the whole delivery process in one file: a shared core (version 1.0, the same text in every project that uses it) and this project's profile.
  • The core adds the full cycle (Definition of Ready and Done, release, after release, hotfix) and rules for untrusted input, agent permissions and guards, test quality, flaky tests and agent sessions.
  • The profile records this project's branches, gates, trust boundaries, release steps, a "Guards in this project" table and a "Known gaps" list of conflicts found in other process docs.
  • Adds changelog.d/README.md so pull requests add a changelog fragment instead of editing the changelog.

Why

The SDLC files across projects had drifted apart, and key rules (owner-only decisions, release, readiness) lived only in other files or nowhere. One shared core keeps them aligned.

How it was verified

  • .xezar/checks/repository-checks.sh: pass.
  • bash scripts/check-headers.sh: pass.

Risk

Documentation only. Every SDLC.md heading that scripts and skills cite by name is kept.

SDLC.md now holds the whole delivery process in one file: a core part
that is the same in every project, and this project's profile. The core
adds the full cycle (Definition of Ready and Done, release, after release,
hotfix) and rules for untrusted input, agent permissions and guards, test
quality, flaky tests and agent sessions. Pull requests add a changelog
fragment in changelog.d/.
