Summary

I ran the eval harness for real. Each run was a headless Claude Code session started in the sandbox, connected to its own tempyr --mcp, and invoking /tempyr-eval. There were two runs: D2 (candidate arm only) and D1 (both arms). Both ran end to end: 11, 14 and 19 agents with no errors, every run judged, results written and the pair file produced. These are the harness problems they surfaced:

Problem Fix
The Workflow tool refuses a scriptPath outside the session's working directory, so the first run had to pass the script inline as a workaround. setup.sh copies the script into the sandbox at .claude/workflows/tempyr-interview-eval.js, and the skill points there. Validated in the second run, which launched both arms through scriptPath.
Real cost is about 9–13 minutes and 0.6–1M subagent tokens per run. The skill claimed 1–3 minutes. /tempyr-eval now defaults to a quick pass at k=1 (6 runs per arm). Saying "full" uses each scenario's k. Estimates are corrected in the skill and README.
Unscored metrics (e.g. self_answer_runs_D3 when D3 didn't run) showed 0. They now show null.
The interviewer's final message said "the commit itself has not run". The prompt now has the interviewer review exactly as it would before committing, and never mention the no-commit rule.
With a baseline recall of 1.0, the target max(baseline + 0.30, 0.60) came out at 1.30, which no run can meet. The target is capped at 0.95. The proposal doc is updated too.
Pair normalization missed "No push on X:" variants, the level line and [pN] tags. All of those are now removed. Pairs are described as formatting-normalized, not blind: the arms differ in substance, and that difference is what's being judged.
The sandbox tree picked up sessions and the fastembed cache. The sandbox now has a .gitignore.

Also verified live against merged master, outside the harness:

  • MCP smoke test, 15/15 pass. A stdio JSON-RPC client checks:
    • answer-only phase transitions
    • needs: holding a phase
    • interview_show {full}, question recording, and graph_traverse {include_body, edge_types}
    • journal_search filter-only results and the empty-query error
    • the commit warning
    • archive on commit
  • /tempyr-spar on a fixture node.
    • The critic found one validated objection and quoted the node correctly.
    • Accepting it wrote an open_question (status open) and a risk (status identified) with valid edges.
    • tempyr validate passes, and the disposition was journaled with tags, references and files.
  • Fresh tempyr init installs the interview and spar skills plus the extractor and critic agents. The critic uses tools: frontmatter, the manifest records only hooks/skill/agent, and the schema delta is recorded as applied.
  • tempyr schema upgrade on an old schema: the dry run lists 6 edges, --apply writes them, and a second run reports the delta as already applied.

Test plan

  • workflow.js passes a node syntax check. The mock run gives null for unscored metrics, and recall uses the declared flaw count.
  • setup.sh builds the new layout, with the script inside the sandbox and the harness holding the rubric, critic, scenarios and arms. The sandbox git status is clean after a run.
  • Live two-arm D1 run through scriptPath, with no harness failures.
  • Second live two-arm D1 run (with Interview skill: keep light-level interviews light #60): no harness failures; pair files contain no "No push", level-line or [pN] residue (bracket fragments fixed in a follow-up commit). Sandbox stayed clean.

Summary by CodeRabbit

  • Evaluation Updates

    • Recall thresholds for interview evaluation gates are now capped at 95%.
    • Evaluation metrics distinguish unscored results from zero scores, improving report accuracy.
    • Interview workflows now require a clear completion response after approval.
    • Quick-pass and full-suite evaluation modes have clearer run-count, pairing, and gate behavior.
  • Documentation

    • Updated setup guidance, workflow locations, preflight checks, runtime estimates, and token-usage reporting.
    • Improved result-pairing and report-formatting guidance.
    • Generated evaluation artifacts and caches are now excluded from sandbox listings.

Two live /tempyr-eval runs (D2 candidate-only; D1 both arms) ran end to
end and surfaced harness problems:

- The Workflow tool only loads scriptPath files from the session's
working directory, so the first run had to pass the script inline.
setup.sh now puts the script in the sandbox at
.claude/workflows/tempyr-interview-eval.js and the skill points there.
- Measured cost is ~9-13 min and 0.6-1M subagent tokens per run, far
above the old "1-3 minutes" estimate. /tempyr-eval now defaults to a
quick pass at k=1 (6 runs per arm); "full" uses each scenario's k.
- Unscored run counts reported 0; they now report null.
- The no-commit eval rule leaked into the interviewer's final message;
the prompt now has it review as if committing and never mention it.
- The recall target max(baseline + 0.30, 0.60) exceeded 1.0 for a strong
baseline; it's capped at 0.95 (also in the proposal doc).
- Pair normalization left "No push on X:" variants, the level line and
[pN] tags; those are now removed, and pairs are described as
  formatting-normalized rather than blind.
- The sandbox gets a .gitignore for sessions, spar packets and the
fastembed cache so the fixture tree stays clean.

📝 Walkthrough

The interview evaluation setup now installs its workflow script in the sandbox and documents quick-pass and full-suite execution. Recall thresholds and pairing criteria are updated. Workflow approval guidance now requires a closing response, and selected metrics return null when no runs were scored.

Changes: Interview evaluation workflow

Layer / File(s) Summary
Approval and scoring outputs
evals/interview/workflow.js
The approval rule requires a brief closing message with done: true. Selected metrics and contradiction results return null when no runs were scored.
Sandbox workflow setup and execution
evals/interview/setup.sh, evals/interview/README.md, evals/interview/template/.claude/skills/tempyr-eval/SKILL.md, evals/interview/template/.gitignore
The setup installs the workflow script under the sandbox’s .claude/workflows/ directory. The documentation describes the local script, quick-pass and full-suite run counts, measured runtime and token usage, and result merging. The ignore file excludes generated eval-run directories and cache files.
Recall thresholds and pairing criteria
docs/interview-challenge-research.md, evals/interview/template/.claude/skills/tempyr-eval/SKILL.md
The recall thresholds use a 95% cap while retaining the baseline-relative and 60% minimum rules. The skill documentation updates run selection, transcript normalization, and the full-suite pairing gate.

An occasional user-authored “No push” sentence could be omitted from evaluation comparisons. This is a localized harness issue, so the PR remains mergeable with the correction tracked.

A live run showed deleting [pN] tags leaves fragments like "(, , )" that
still give the arm away; rewrite them as plain words instead.

The No-push / label / [pN] rules must not touch the simulated user's
words. (Review feedback.)
