examples/windows-fatjar: build your own fat jar and run it; stale template and GPU docs fixed - #244
New: examples/windows-fatjar/, build your own fat jar, then run it. Four files:
File
What it does
pom.xml
srcmorph-cli with llama-platform excluded, plus the machine's classifiers (cpu-windows-x86-64, vulkan-windows-x86-64), packed into target\srcmorph.jar by maven-assembly-plugin
build.bat
JAVA_HOME of a JDK 8, then one mvn -B package
srcmorph.yaml
a commented configuration; starts with the safe Plan
run.bat
java -jar target\srcmorph.jar srcmorph.yaml
docs/windows-intel-core-ultra.md walks through them for an Intel Core Ultra:
choosing the classifiers;
build, configure, run;
checking what loaded;
threads and gpuLayers.
The first version of the guide covered two routes and was too much for a local run; it is replaced by this.
Tested:
The Maven call in build.bat on JDK 8 (1.8.0_504) gives a 32 MiB jar (the release fat jar is 111 MiB). It holds only the Windows x86-64 natives and one SLF4J provider.
Plan runs on the same JDK 8.
run.bat, called by full path from another directory, indexed 6 Java files with Qwen3-0.6B on the Vulkan module in 17 s. This ran on JDK 21, because the Windows test machine has no JDK 8. All summaries are non-empty.
ExamplesConfigBindingTest gains a test for the example: the YAML binds under the strict mapper, starts with Plan, and has a fallback rule with onOversize: sample. The pom names Main as main class, so a rename fails in CI rather than on a user's machine. 6/6 tests pass, and spotless is clean.
Found on the way, fixed in the plugin README (and the README Quickstart):
Prompt templates. They were documented with two %s placeholders. Since b141d20 a template is the system prompt, sent verbatim, with file name and source sent separately, so a %s reached the model literally.
The GPU section described the llama natives before 6.0.0 (a GPU jar with jllama.dll). Since 6.0.0 a GPU jar holds one ggml module that is put next to the CPU library, checked against the 6.0.0 jars.
Before merging: the example uses 1.3.0-SNAPSHOT from Central's snapshot repository. That snapshot appears only once the current main Publish run has finished; until then the example was tested against a locally installed snapshot. With the 1.3.0 release, set the version to 1.3.0 and delete the <repositories> block; the pom comment says so.
…ADME sections
docs/windows-intel-core-ultra.md is the counterpart of java-llama.cpp's
guide of the same name, for srcmorph 1.3.0 on llama 6.0.0. It covers both
routes, the CLI fat jar and the Maven plugin, with the Vulkan natives for
the Arc iGPU:
- which artifacts to take (sizes measured);
- one configuration for both routes;
- the plan that fails an oversized file on purpose, the incremental index,
Calibrate, threads on a P/E/LP-E CPU, what the log must show, the NPU.
Run on Windows (cmd.exe, a local JDK 21, 1.3.0-SNAPSHOT fat jars built
from main):
- CLI on the CPU: ggml-cpu-haswell on this Ryzen, 6 files, 50 s;
- CLI with the Vulkan jar: both GPUs enumerated, 34 s;
- the plugin with the Vulkan natives jar as plugin dependency: BUILD
SUCCESS, 17 s;
- three re-runs: 6, then 4, then 1 written; only the empty summaries were
rewritten;
- the guide's own YAML through the CLI's strict mapper.
Found on the way, fixed in the plugin README (and the README Quickstart):
- Prompt templates were documented with two %s placeholders. Since
b141d20 a template is the system prompt, sent verbatim, and the file
name and source go separately, so a %s reached the model literally.
- The GPU section described the natives before llama 6.0.0 (a GPU jar with
jllama.dll, lib.path pointing at it). Since 6.0.0 a GPU jar holds one
ggml module next to the CPU library, and lib.path names a natives
directory; checked against the 6.0.0 jars.

Maven Plugin Documentation
Layer / File(s)
Summary
Prompt-template guidance and examples srcmorph-maven-plugin/README.md, README.md
Describes templates as system prompts without placeholders. Updates examples to send the file name and source separately.
GPU-native setup and requirements srcmorph-maven-plugin/README.md, CHANGELOG.md
Updates the description of CPU and GPU native modules, the extracted natives-directory setup, and CUDA runtime requirements.
The example may fail on ordinary Windows setups, while the guide can mislead users about Java compatibility, Vulkan troubleshooting, and hardware tuning.
Security architecture risk: Minimal · up to 0f53d
The optional Windows workflow runs with the invoking user's existing permissions and starts in a non-writing planning mode. No material security risk was identified in the inspected changes.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The directly exposed authority is the invoking local user's process and filesystem access. Executable dependencies and the local jar remain trusted inputs; the inspected changes establish no independently attackable cross-user or cross-tenant execution path.
Trust Boundaries and Controls
observed — Plan uses a deep configuration copy with planOnly forced true. The engine returns before model validation and generation, and an existing test checks that Plan creates no output and leaves the original configuration unchanged. This enforces the example's non-writing default independently of its planOnly setting.
Resilience and Maintainability Implications
inferred — The launcher independently executes the fixed jar path without checking build freshness. A previous jar can therefore remain selectable after a failed build. Because launching requires a separate action and no lower-trust writer or expanded authority was established, this is a workflow limitation rather than a retained security concern.

Do not claim Java 8 runtime support from the class-file version.
Class-file major version 52 proves the bytecode target. It does not prove that llama 6.0.0 and the CLI/plugin run on a Java 8 VM. The PR notes say Java 8 was not tested. Either validate Java 8 or state that Java 8 is the bytecode target and JDK 21 is the tested runtime.

Handle failed Vulkan loading in this diagnostic.
Earlier text says that a missing or unusable Vulkan driver causes ggml to skip the module and use CPU. That produces the same missing-module line. Do not attribute this line only to the plain jar or missing plugin dependency. Tell the reader to inspect backend-load errors and the Vulkan driver.

The Windows guide was too much for a local run. What is needed is two
things: build a fat jar with exactly the natives of the machine, and run
srcmorph with a configuration. Four files in examples/windows-fatjar/:
- pom.xml: srcmorph-cli with llama-platform excluded, plus the classifiers
of the machine (cpu-windows-x86-64, vulkan-windows-x86-64), packed into
target/srcmorph.jar by maven-assembly-plugin with the CLI's main class.
- build.bat: JAVA_HOME of a JDK 8, then one `mvn -B package`.
- srcmorph.yaml: a commented configuration starting with the safe Plan.
- run.bat: `java -jar target\srcmorph.jar srcmorph.yaml`.
docs/windows-intel-core-ultra.md is now that walk-through: pick the
classifiers, build, configure, run, check what loaded, and the two settings
worth measuring.
Tested:
- build.bat's Maven call on JDK 8 (1.8.0_504, Docker) gave a 32 MiB jar,
against the release fat jar's 111 MiB, holding only the Windows x86-64
natives and one SLF4J provider.
- Plan ran on the same JDK 8.
- run.bat, called by full path from another directory, indexed 6 files
with Qwen3-0.6B on the Vulkan module in 17 s (JDK 21: no JDK 8 on the
Windows test machine). All 6 summaries are non-empty.
ExamplesConfigBindingTest gains a test for the example: srcmorph.yaml binds
under the strict mapper, starts with Plan, has a fallback rule with
onOversize=sample, and pom.xml names Main as the main class. A rename would
otherwise fail only on the user's machine.

Qualify the fixed 15 W power claim.
The guide targets Core Ultra generally, but 15 W is model-dependent. Intel lists 15 W for Core Ultra 5 125U and 28 W for Core Ultra 7 155H. (intel.com) Tell readers to use the platform's configured power limit, or present 15 W as an example for a specific U-series model, before recommending gpuLayers measurements.

Preserve the configured Java installation.
If a user has a valid JAVA_HOME but not C:\Program Files\Java\openjdk1.8.0_491, this assignment replaces the valid path and mvn -B package cannot start. The same assignment in examples/windows-fatjar/run.bat also prevents that script from using a Java installation available only through the original JAVA_HOME. Use the existing JAVA_HOME, or let the tools use Java on PATH; report a clear error if neither is available. (github.com)
Based on learnings, test and build scripts should avoid hardcoded machine-specific paths, use configured paths or a sensible default, and validate the resolved path.

The example's model definition named threads: 8 with the advice to try
6, 8 and 10. With the default moving to min(4, cores) (srcmorph#245), the
example takes 4 and the guide says why: more threads than cores is orders
of magnitude slower.
