kitctl 0.1.0: writes for everyone, init, skills, setup, user scope - #10
Conversation
Owner decision (2026-10-21): kitctl is for everyone, not a sandbox. use/off/apply/eject now write wherever they are pointed after printing the plan and asking [y/N] on a terminal; --yes skips the question, and with no terminal and no --yes nothing is written. The prompt goes to stderr so --json stays parseable. A directory outside git, uncommitted tracked changes and a default branch are warnings, never refusals: `kitctl off` restores the original bytes from .kit/preimages either way. $KITCTL_SANDBOX, when set, still confines every write. --live and `live: true` from the earlier opt-in are accepted and ignored. Docs: apply.md#writing, README, pilot runbook, owner checklist, PLAN, CHANGELOG. A new user can try Kit without someone else's warehouse. `kitctl init [PATH]` (default KIT_WAREHOUSE or ~/kits) writes a README, a `starter` loadout that adds only an instruction block and checks for git, empty primitives/<kind>/ folders, and runs git init unless --no-git. It refuses a non-empty directory. The result validates and applies as is. Skill primitives with a directory and a SKILL.md are copied into each
harness's project skills folder as owned whole files, one per asset:
updates follow the warehouse and `off` removes them. Symlinks, non-UTF-8
assets and files Kit did not write are conflicts. This also fixes an
owned whole file (skill file or Cursor rule) being reported unmanaged
when its content changes.
`kitctl use` now asks to run the loadout's setup steps after writing
(--yes runs them): `when: file-exists` is checked in the project,
`${plugin:NAME}` resolves from Claude Code's installed_plugins.json
(installPath, now read by inventory), steps run with no shell, outputs
stay the tool's, and a failed step makes `use` exit 1.

- check_write_allowed refuses a symlinked .kit/ or .kit/preimages, so Kit's own state (preimages, journal, lock) cannot land outside the project or the sandbox. - The write-gate tests run git without inherited GIT_* variables and pin the no-terminal case instead of relying on pytest's captured stdin. - docs/apply.md: nothing is written only without a terminal and --yes. - CHANGELOG: the opt-in entry points at docs/apply.md#writing. Windows CI caught it: a skill asset checked out with CRLF became an owned value with \r\n, while whole-file reads compare as LF, so every copied file showed as changed outside Kit. Owned whole files are now LF, like the content hash; the skills fixture includes a CRLF asset on every OS. `--user` (the same as --repo ~) on plan/apply/use/off/status/eject writes ~/.claude/settings.json, ~/.claude/CLAUDE.md, ~/.codex/config.toml, ~/.codex/hooks.json, ~/.codex/AGENTS.md and user skill folders, with the same plan, confirmation, ledger and byte-for-byte off as a project. Intent and ledger live in ~/.kit/. CLAUDE_CONFIG_DIR and CODEX_HOME move the targets, but only to a folder under home (not home itself or .kit/), and a bad value blocks only the effects that would use it. Owner decisions (2026-10-21): Claude user MCP servers stay a gap whose remedy is the exact `claude mcp add --scope user` command (Kit does not write ~/.claude.json); Codex single-skill disables become owned [[skills.config]] tables. TOML arrays of tables are now owned one table at a time, like JSON /- entries; tomlkit failures on unusual layouts become conflicts, and a comment inside an owned table blocks off rather than vanishing. In user scope Kit removes only its own files from ~/.kit/. Cursor user rules are a gap; setup steps are listed, not run. Bump 0.0.1 -> 0.1.0 in pyproject, the package, the npm launcher and their tests. README (and its npm copy) describes what 0.1.0 does: init, validate, resolve, doctor, and use/off/apply/status/eject in a project or with --user, each asking before it writes. CHANGELOG opens a 0.1.0 section, PLAN rows 2 and 6 are current, and docs/publishing.md lists the owner's release steps (tag, TestPyPI, PyPI, npm, smoke test). Nothing is published from here. This makes kitctl usable by anyone, not only in a sandbox. It is one commit per piece, in this order. The owner decided on 2026-10-21: "confirm, not ceremony", plus all four scope items.
